How to Scale Pho Broth for a Restaurant
To scale pho broth reliably, scale the production plan and measure the finished result. Record the bones and meat, starting water, cooking process and usable broth yield before deciding whether the recipe needs changing.
Multiplying a small recipe gives you a starting point. It does not prove that a larger pot will produce the same concentration, aroma or number of servings.
That distinction matters when you move from a home batch to 10 kg or 20 kg of bones and meat. More ingredients are only part of the change. The pot, heat source, time needed to reach a simmer and amount of water lost may also change.
The useful question is: can you explain how this batch was made well enough for someone else to repeat it?
Start with a batch you can describe
Before increasing production, choose a reference batch that you consider successful. Record what actually happened, rather than copying an old recipe that may no longer match your practice.
Write down the weight of each bone and meat component, the initial cooking water, any later water additions, the equipment and the cooking sequence. Include the times when meat, aromatics and spices entered or left the pot.
Then measure the strained broth at a clearly defined point. For example, your kitchen might record broth after straining and before final seasoning. Use the same measurement point for every comparison.
If one person weighs before straining and another weighs after removing solids, the two numbers describe different things. Neither can reliably explain a yield difference until the measurement method is aligned.
Define what “batch size” means
A “20 kg batch” could mean 20 kg of bones and meat, 20 kg of starting water or 20 kg of finished broth. Those are not interchangeable.
Label every production note explicitly. “Bones and meat: 20 kg” is useful. “Batch: 20” is an invitation to error.

Why multiplying every ingredient is not enough
The ingredients may scale cleanly on paper while the cooking conditions do not.
A larger pot changes the evaporation pattern
A wide pot and a tall pot expose different amounts of liquid surface. Lid position, heat intensity and ventilation can also affect water loss. A larger batch does not necessarily lose the same percentage of water as a smaller one.
If you increase the ingredients but finish with proportionally less broth, the result may be stronger than expected. If you finish with more, it may taste weaker. Adding seasoning before checking yield can make the diagnosis harder.
Heating and extraction need their own records
A larger load may take longer to reach the intended cooking condition. “Cooked for the same time” is ambiguous if one cook starts the clock when the burner is switched on and another starts it at the simmer.
Record the timing reference as well as the duration. Keep the intended process consistent, then investigate differences in heat-up time or simmer behavior instead of treating extra cooking time as an automatic requirement.
Spice and seasoning decisions are different
Spices contribute aroma during cooking. Their effect depends on their condition, preparation and time in the broth, as well as their weight. Do not assume that leaving a spice bag in longer is equivalent to using the intended quantity.
Final seasoning needs a known broth quantity. If usable yield changes, yesterday’s seasoning total may no longer suit today’s batch. Keep these two decisions separate in your records: what went into extraction, and what was added to the finished broth.
Keep starting water, target yield and actual yield separate
Starting water is what you add at the beginning of the main cooking process. Target yield is what you intend to finish with. Actual yield is what you measure.
An estimate helps you plan. A measurement tells you whether the plan was achieved.
Use a scale with sufficient capacity and subtract the empty container weight. When a batch needs several containers, total their net contents. Avoid mixing kilograms and liters without noting the approximation; the same measurement method makes comparisons more useful.
Also record samples, spills, broth retained with discarded solids and liquid set aside for another purpose. A shortfall in usable broth does not prove that all of the missing quantity evaporated.
A hypothetical scaling example
The following numbers illustrate record keeping. They are not a Pho Master recipe, formula or production recommendation.
Suppose a kitchen plans a larger batch using 12 kg of bones and meat, 24 kg of starting water and a target of 18 kg of strained broth. It measures only 16 kg at the agreed endpoint.

The broth is about 11% below its target yield. That is a reason to inspect the production record, not proof that the original ingredient plan was wrong.
If the broth tastes stronger, less finished liquid is one possible explanation. It is not a complete explanation: extraction, ingredients and seasoning may also have changed.
Do not automatically add 2 kg of water just to make the table match. Check whether the broth was over-reduced, lost during straining or measured differently. Any controlled correction should follow your established production procedure and be recorded.
Use a short batch record people will actually complete
A useful record fits the way a kitchen works. It should be quick to fill in and detailed enough to explain a disappointing result.

Use specific notes. “Weak” is less useful than “less body, normal saltiness, higher final yield.” Separate aroma, saltiness, sweetness and body so the next cook knows what to compare.

Keep one known process as the reference
Try to avoid changing the supplier, pot, spice preparation and batch size at the same time. If several things must change, record them as separate differences.
Keep a version of the original plan. A revised recipe without a record of what changed makes it difficult to learn from the next batch.
Compare more than one result
A single successful larger batch is encouraging, but it does not establish repeatability. Compare subsequent batches made under the same intended conditions, including one made by another trained cook when practical.
Look for repeated differences. If actual yield is consistently below the planning estimate, investigate the equipment and process before assuming that more bones or more seasoning is the answer.
Connect yield to service planning
The final broth quantity affects how many portions you can serve. Portion size and service waste matter too. A larger pot can look productive while delivering fewer sellable bowls than the plan suggested.

Doubling quantities can create an initial plan. Check the resulting broth yield, cooking conditions and flavor before treating it as a proven larger-batch procedure.
Should I add more seasoning if a larger batch tastes weak?
First check whether “weak” means low saltiness, weak aroma or insufficient body. Measure final yield and review execution before changing the recipe. More salt does not correct every kind of weakness.
